Why Your Website Is Not Ranking (And How To Fix It)
If your website is not ranking on Google and your business does not appear in ChatGPT, Perplexity, or AI Overviews, the cause is almost always one of six specific technical or content failures. Ranking is not mysterious. It is the product of being visible to the engines that decide who gets cited. Here is the diagnostic sequence.
How do you know your site is actually not ranking?
Open Google Search Console and look at the Performance report. Zero impressions means Google is not showing the site to anyone. Few impressions with poor positions means the site is showing but buried. Run brand queries and service queries in ChatGPT and Perplexity and record whether the site is ever cited. Those four data points define the problem.
The baseline test is a site colon query in Google: site:yourdomain.com. If nothing comes back, the site is not indexed at all. If some pages come back but your important pages do not, the important pages are either blocked, uncrawled, or indexed but deprioritized.
Search Console Performance is the authoritative source for what Google actually knows about the site. Impressions count every time the site appears in any search result. Average position reveals where it appears. Click through rate shows whether people are actually clicking when they see it. A site with zero impressions has a visibility problem. A site with impressions but no clicks has a presentation problem.
AI visibility sits in a different tracking surface. Manual sampling is the only reliable method: run ten target queries monthly in ChatGPT, Perplexity, Claude, Gemini, and Bing Copilot, and record which engines cite the site. A site that ranks on Google but never appears in AI answers has a different problem than a site invisible on both.
Reason one: Google has not indexed the site yet
A new site can take two to eight weeks to be fully indexed even when submitted to Google Search Console. A site that has existed for months but still has zero indexed pages is either blocking Googlebot in robots.txt, returning noindex tags, or failing to load correctly when Googlebot fetches it. Fix the access issue first, then resubmit.
Start with Search Console URL Inspection. Submit the home page URL and see whether Google reports it as indexed or not indexed. If not indexed, Google shows the specific reason: blocked by robots.txt, marked noindex, redirects to another URL, returns non 200 status, or is still in queue.
Robots.txt should allow Googlebot explicitly. Check yoursite.com/robots.txt and confirm there is no User-agent line followed by Disallow that applies to Googlebot or to the whole site. Many sites ship with a Disallow all default that was never removed.
The meta robots tag is the other common blocker. Search source code for noindex in a meta tag or X-Robots-Tag header. A noindex tag takes the page out of Google entirely regardless of everything else. Development environments often ship with noindex and forget to remove it on production launch.
Reason two: the site is technically broken for crawlers
A site that loads slowly, depends on JavaScript for critical content, has broken internal links, or returns errors is harder for crawlers to process. Google will index it eventually, but pages with loading errors, long render delays, or broken schema get deprioritized until the issues are fixed. AI crawlers bail out of broken sites faster than Googlebot does.
Page speed matters for crawlability, not just user experience. Google allocates a crawl budget per site based on perceived quality and server response. Slow pages consume more budget per crawl, which means fewer pages get indexed per crawl cycle. Core Web Vitals and TTFB both feed crawl budget allocation.
JavaScript rendering is the modern crawler trap. Sites built on React, Vue, or Next.js without server side rendering show an empty page to crawlers until the JS executes. Googlebot can execute JS but with a delay and a budget. ChatGPT, Perplexity, and Claude crawlers often cannot execute JS at all. Content behind a JS wall is invisible to them.
Server errors are the third common failure. A site that returns 500 errors to crawlers or redirects in loops gets deprioritized after repeated failures. Check server logs for Googlebot activity and verify the status codes returned. A healthy site returns 200 on every canonical URL and does not redirect Googlebot through multiple hops.
Reason three: the content does not match the query intent
Ranking requires matching what the query wants. A page that targets a keyword but does not answer the user question will not rank for it. A page written as a sales pitch will lose to a page written as a thorough answer. Google and AI engines both prefer pages that explicitly address the searcher intent with structured answers.
Keyword intent falls into four categories: informational (what is X), navigational (find brand Y), commercial (best Z), and transactional (buy A). Each intent wants a different page type. A service page with pricing targeting an informational keyword like what is SEO will lose to a definitional guide every time.
The fix is to match the page to the intent. Informational pages need definitions, explanations, examples, and FAQs. Commercial pages need comparisons, reviews, and clear differentiators. A page that technically mentions the keyword but answers a different question is not cited even if it is the top Google result. The page must directly answer what was asked.
Reason four: the authority signals are missing
Google ranks authoritative sources higher on competitive queries. Authority comes from dofollow backlinks from relevant sites, consistent entity signals, author credentials, outbound citations to primary sources, and positive review presence. A site without authority signals loses to competitors who have them even if the content is comparable.

Author credentials are the third signal. A page written by a named author with verifiable credentials, a bio, a linked author profile, and a dateModified that reflects real edits earns higher trust than an anonymous page. Google E-E-A-T formalized this signal, and every major AI engine uses similar author trust scoring internally.
Reason five: competitors are simply doing more
On competitive queries the page that wins is usually the page that is more thorough, more recent, more structured, and backed by more authority. A small business site that has not been updated in a year is losing to competitors who are publishing monthly. Ranking is a moving target, and not keeping up is functionally equivalent to falling behind.
Content depth wins. A 2500 word guide with ten answer capsules, twenty statistics, and a full schema stack beats a 500 word service page every time on informational queries. The depth is what earns the citation in AI answers and the top ranking in Google, because thorough content matches more query variations.
Publishing cadence is the force multiplier. Sites that ship new content monthly or weekly signal sustained activity to Google and AI engines. Sites that ship once a quarter look inactive relative to their competitors. The math is simple: the competitor who publishes four times a year earns four freshness signals. The one who publishes once a month earns twelve.
Backlink acquisition compounds. A business that consistently earns two or three quality editorial links per month is building authority at a rate that passive sites cannot match. Over a year the delta becomes decisive. Many small business visibility problems are simply compounded neglect across multiple signals.
Reason six: the site is invisible to AI answer engines
A site can rank well on Google and still be invisible in ChatGPT, Perplexity, Gemini, and Claude. The AI engines use different retrieval pipelines that reward answer capsules, full schema, clean entity resolution, and explicit crawler access in robots.txt. Sites missing any of these are functionally absent from the fastest growing search surface.

Pages without answer capsules are skipped in favor of competitors that have them, regardless of authority or ranking. This is the single highest leverage content structure change.
Entity resolution is the third gate. AI engines cite pages only when they can confidently resolve the brand behind the page. Organization schema with a complete sameAs array linking to Wikidata, LinkedIn, Crunchbase, and industry profiles is what resolves the brand. Sites without this chain are anonymous to the engines.
